Key takeaways- Every failed COD order costs shipping both ways.
- Order confirmation and address verification prevent most failures.
- Prepaid incentives shift buyers away from risky COD orders.
In many markets — including the Gulf, South Asia and parts of Southeast Asia — cash on delivery (COD) is still the payment method customers trust most. But when buyers refuse parcels or cannot be reached, the order comes back. This is called return to origin (RTO), and it can quietly erase your profit.
Why RTO is so expensive
A failed COD order costs forward shipping, return shipping, packaging, handling and the ad spend used to acquire the customer. A store with a healthy front-end conversion rate can still lose money if too many orders never complete.
1. Confirm every order
Contact each customer shortly after ordering, ideally by WhatsApp or phone, to confirm the order, address and delivery window. Cancel orders that cannot be confirmed before you ship.
2. Verify addresses
Use address validation at checkout, require landmarks where postal systems are weak, and flag incomplete addresses for manual review.
3. Encourage prepaid orders
Offer a small discount, free shipping or a gift for prepaid orders. Even a modest shift from COD to prepaid can improve profit noticeably.
4. Score risky orders
Flag patterns such as repeated cancellations, fake names, mismatched phone numbers or very high-quantity orders. Request partial advance payment for high-risk orders.
5. Choose couriers by performance
Compare couriers by delivery success rate per city, not just price. Follow up on non-delivery reports (NDR) the same day.
6. Align your ads
Ads that over-promise create impulse buyers who refuse delivery. Show the real product, price and delivery time clearly, and exclude regions with consistently poor delivery rates.
